Modernising a legacy product and opening it to new markets.

The challenge

A legacy ticketing product needed to scale, modernise its architecture and expand internationally, while the team raised its level and adopted best-in-class product and engineering practices.

What I did

  1. Built a high-performing team to scale the legacy product with best-practice methodologies (testing, CI, synthetic metrics).
  2. Led the architecture modernisation: hexagonal, microservices and serverless.
  3. Launched a new ticket-purchasing portal and the international buying experience in Mexico, based on Product-Led Growth.
  4. Drove leadership initiatives (1:1s, feedback, coaching) and agile frameworks (Kanban, Scrum).

Results
